Test the Machine Before You Switch It On

A founder had designed a full delivery operation: ordering, fulfillment, suppliers, processing, and customer delivery. The instinct was to launch the system all at once.

That felt fast, but it would have made the business hard to diagnose. If the launch failed, it would not be clear whether the problem was operations, customer demand, pricing, or the handoff between them.

The better move was to sequence the pilot.

First, prove the operation could work. Then test whether customers would activate. Then test what they would pay. Each stage had to answer one question clearly before the next stage added more complexity.

The discipline was not to slow the business down. It was to make the learning usable. A live system that fails in five places at once does not teach enough. A sequenced pilot creates evidence that can actually guide the next decision.
